Make sure your BTN icons are:

ReplaceableTextures\CommandButtons\BTN<iconName>.blp (or .tga)
and the disabled icons are
ReplaceableTextures\CommandButtonsDisabled\DISBTN<iconName>.blp (or .tga, but has to be the same)

Thats what I'm talking about. You check the "Use Custom Path" box, and change their paths/names to what I posted above. Then you reference the BTN icon path in the object editor, like normal. Now when the game needs the disabled version, it will look in the Disabled folder for the icon with the DISBTN of the same icon name.

A quick fact: Your BTN icons do not "have" to exist in the CommandButtons folder for them to have a disabled version, it just helps for organizational purposes (you still need the DISBTN to follow the same scheme though).

Warcraft supports only 24bit and 32bit colored TGA images. The file you tested was probably encoded with RLE, paletted or less bit quantity.
