First Extract the skin with Image Extractor II and convert it toa tga. Then open it up with a paint program and edit away. You should refer to the tutorials.

It goes like this:

You first open your image extractor, select the image you want to extract (IN the image extractor), the save the image as a TGA into any folder you like, then open the TGA with your photo/paint -shop program, do the edit, save again as a TGA, load it with image extractor and save as a blp into the folder you extracted it from (IE. grunt is units\orc\grunt\), open winMPQ, open your otherwise 100% finished map, insert the units you edited and give them the correct path (the path you extracted them from in the image extractor), then DONT save your map after this, or you will have to RE-insert the edited blp´s.
Also, test map saves the map befroe testing it so you shoudl not try if your skins are working through test map button.
Just open WC3 and test your map that way.

Good Luck
