Skin Problems

I made a model, specifically of chain link fence, and then made a skin for it. i made the skin in Icon lover because I dont have any better programs. (Its better then paint) The skin consisted of a gradient column on the left and a chain link pattern in the middle that had transparency. (yes, it did have full transparency) I then saved the file as a .tga, imported it into gmax, unwrapped it, and put it on. It took me a bit to get it the way i wanted because i dont really know how to skin but i finally did. I closed the window were you put the skin were you want it (dont remember what its called) and look at it in gmax. It was all black except for some strange silver lines across it the chain link part. The columns had no transparency on them. Then i used warcraft 3 viewer to convert it a .blp. It didnt ask if i wanted to insert and alpha layer because of the full transparencies already in it. I then stuck the model and skin into my warcraft 3 folder like i always do. Then i went, created a new map, imported them, pathed them, and changed the model for the farm to my fence model. I had screwed the model up bit because i'd never imported a model into WE and had it get that far before with out crashing but was intact. (It was facing y instead of x and was way to small) The only other problem was the skin, instead of my custom skin it was entierly team color. I can under stand this for the chain link part givin that it was 95% full transparency but no for the columns which had no transparencies.

Any ideas what the problem is? I had a simaler problem with another model i made in that i had all one color for the skin. When i converted it to .blp it asked me to add an alpha layer and so i did because i had to. Then i imported it and it was all team color too.

Is the problem that i only had one layer and one material or is it something else? I used a tutorial to get that far but i had problems understanding it (its a skinning tutorial on thehelper.net) and to the best of my knowlage my .mdl was fine.
